How to Build a Company Retreat Agenda People Actually Enjoy
Most retreat agendas fail the same way — too many sessions, no white space. Here is a structure that gets real work done and still feels like a break.

The fastest way to waste a retreat is to schedule it like a normal work week somewhere prettier.
People leave the office to think differently. That only happens if the agenda gives them room to.
Decide the One Outcome First
Before you book anything, finish this sentence: by the end of this retreat, we will have ___.
A decision. A plan for next quarter. A rebuilt relationship between two teams. One clear outcome makes every agenda choice obvious.
Retreats without a stated outcome turn into two days of status updates.
The 60/40 Rule
Roughly 60% structured time, 40% unstructured. That second number is not padding — the hallway conversations are usually where the real value comes from.
If your draft agenda has back-to-back blocks from 8 a.m. to 8 p.m., cut a third of it.
A Two-Day Structure That Works
Day one, morning. Arrival and a real breakfast. One framing session: where we are, where we are going, what we are deciding here.
Day one, midday. The heaviest working session, while energy is highest. Small groups beat whole-room discussion.
Day one, afternoon. Get outside. Walk, eat, play something. This is where teams actually mix.
Day one, evening. Dinner together. No presentations.
Day two, morning. Turn yesterday's discussion into decisions and owners.
Day two, midday. Commitments, timelines, and a short close. End earlier than people expect.
Sessions That Consistently Land
- Small-group work with a deliverable, not open discussion
- A customer story told start to finish
- A pre-mortem: assume next quarter failed, explain why
- Cross-team pairings that never work together day to day
- One outside-the-agenda block people can use however they want
Sessions That Consistently Fall Flat
- Long slide decks
- Department status updates
- Forced icebreakers with no connection to the work
- Anything scheduled immediately after a heavy lunch
Let the Setting Do Some Work
Part of the value of an off-site is that the space itself signals a change. Open land, no office lighting and no reason to duck back to a desk change how people show up.
Practical requirements still matter: a room that fits everyone with good sightlines, reliable power, space for breakouts, a place to eat together, and somewhere to be outside.
Handle Logistics Before the Agenda
- Travel and arrival windows
- Where people sleep, and how far it is from the meeting space
- Dietary needs
- Whether phones and laptops are expected in sessions
- One named person handling logistics so no one is improvising
